And one last thing I found today, the exhaust is blowing at the manifold face to the head. Are these particularly difficult to change on the 2.5td ?

Manifolds have a tendency to crack, may be more than just the gasket...I know they can be a total pig on the v6 non diesels...

It is just the gasket, I can poke a screwdriver into the (now bigger !) gap

not too bad a job to do, couple of them are a bit tight to get to but straightforward enough with a 3/8drive wobble bar extension

Is it ok to lift the manifold away from the head by just enough to insert the new gaskets or does the complete manifold need to be removed ?

either way is fine but you need to  e able to clean the head mating surfaces of the carbon that will have been welded on there where the gasket has been blowing otherwise the new gasket will not seat properly, and be very careful with the turbo to manifold gasket, do not damage it!!!
